I help online small business owners who are struggling with understanding and knowing what work their employee is doing on a day to day basis to have clarity and visibility on what is getting done and what impact it is having on achieving business goals and targets.

One of the questions my customers ask me all the time is how do I know what someone is working on and what they are achieving?

Here is my best advice. 

People should be working on what has been clearly communicated to them as the top 3 most important responsibilities of their role.  In other words, what is expected of them in return for their salary every month.  If you have not got a system or means of identifying  and measuring that and sharing this with the individual, they will work on their own interpretation of what is a priority or responsibility of their job. 

The number one responsibility of a leader is to set the vision.  By doing this, you can identify the necessary seats and roles required in the business to reach the vision.  Each role has its main responsibilities which make up the day to day running and execution of the business.  

A good method of doing this is using “The Big three” system (Elite Entrepreneurs) where you have the 3 most important responsibilities in qualitative terms.  They do not contain numbers and they are not tasks.  They tell you what you are working towards without focusing on the tasks to get you there.  

Each responsibility has clear measurements of how you know if you are successful. Success may look very different to me than to you. It is key that there is complete clarity as to what you mean by success. What does that look like?  If your objective is to get fit, success for me may be losing 3kgs whereas to you it may be running a marathon.  What are the outcomes that you are looking to get? Don’t set the bar so high that these are not achievable.  What is important is full agreement around what expectation is.  It would be important to discuss with the person what Not meeting expectations would be and of course what exceeding expectations would be.
